A leather tool roll is one of the quieter improvements to a workbench. It does not make a tool sharper or a hand steadier, but it keeps thin edges from meeting one another in a drawer, and gives each small tool a known place.
This version is made as a single folded panel with a row of stitched pockets, a flap to cover the tool ends, and a tie closure. It suits chisels, carving gouges, awls, marking knives, small files, and similar hand tools. Measure your own collection before cutting: the useful virtue of a handmade roll is not that it holds everything, but that it holds what you actually use.
Leather is not a sealed cabinet. Do not put damp, oily, or freshly waxed tools into it for long storage. Wipe tools clean and dry first, and inspect carbon-steel edges from time to time, particularly in a cool or humid workshop.
Plan the roll around your tools
Lay out the tools you intend to carry in a single row. Include any handles that are notably broad, but leave out heavy tools whose weight will strain the leather and ties. A roll works best for a modest, coherent set rather than a crowded drawer transferred into leather.
Arrange the tools from widest to narrowest, or group them by type. Leave a little breathing room between sharp edges and neighbouring handles. For chisels, place each cutting edge upward in the finished pocket, where the protective flap will cover it. If a particular tool has a very sharp exposed point, give it a separate, deeper pocket or use a simple edge guard as well.
Measure three things:
- The tallest tool: This establishes the finished height of the pocket panel.
- The widest handle: This establishes the width of its pocket.
- The full row: Add all pocket widths, then add margins at both ends and a small amount between pockets.
A practical pocket depth is roughly one-third to one-half of the tool length, depending on its balance. A short pocket leaves handles accessible, but should still retain the tool when the roll is carried upright. For most small chisels and carving tools, a pocket panel about 75 to 110 mm deep is a good starting range. The back panel needs extra height above the pocket panel to form the flap.
Before touching leather, make a paper or thin card mock-up. Fold it, mark the proposed stitch lines, and set the tools in place. This simple trial reveals pockets that are too narrow and a flap that is too short far more cheaply than leather does.

Materials and tools
For a durable but workable roll, choose vegetable-tanned leather around 1.5 to 2 mm thick for the back panel. It is firm enough to protect tools and takes a clean edge finish. The pocket panel can be the same weight, though slightly lighter leather can make a larger roll easier to fold. Avoid very soft, stretchy upholstery leather for the pocket piece: it tends to sag and lets tools slide together.
Gather the following:
- Vegetable-tanned leather for the back and pocket panels
- Waxed linen thread and two harness needles
- Leather lace or stout cotton tape for ties
- Contact adhesive or leather glue
- Edge wax
- A sharp knife and a straightedge
- A cutting mat or sacrificial board
- Scratch awl or wing dividers for marking
- Stitching chisels, pricking irons, or an awl
- A mallet suitable for leatherwork
- A beveler and burnisher, if available
- Fine abrasive paper or a sanding block
A stitching pony is useful but not essential. A small clamp, a folded cloth, and a stable table edge can hold the work while you sew.
Cut the leather pieces
Start with a back panel. Its width should equal the total width of your planned tool row plus end margins of about 20 to 30 mm each. Its height should equal:
- the pocket depth;
- the height of the exposed handles above the pockets; and
- enough extra leather to fold over the tool ends as a flap.
For a row of small tools, a back panel often falls somewhere around 300 to 450 mm wide and 250 to 350 mm high, but work from your measurements rather than these broad examples.
Cut a pocket panel the same width as the back panel, less the two end margins if you prefer a framed look. Its height is your chosen pocket depth. A straight top edge is simplest. You may round the lower corners of the back panel and the flap corners to make the finished roll easier to handle.
Cut two ties long enough to meet around the rolled case and knot comfortably. It is better to begin long and trim later. Leather lace gives a traditional appearance; cotton tape is gentler on the roll and easier to replace. If using leather lace, lightly round or soften sharp cut edges so they do not abrade the roll over time.
Mark the pockets and closure
Place the pocket panel on the lower part of the back panel. Mark a stitch line around its two sides and lower edge, usually 4 to 5 mm in from the panel edge. Do not stitch the top edge: it must remain open.
Transfer the pocket widths from your paper plan. Mark each vertical divider line on the pocket panel. For an ordinary chisel, give the pocket its actual handle width plus a little ease. Leather and thread take space. A pocket made exactly to a measured handle can become frustratingly tight after stitching.
For varied tools, do not force every pocket to the same dimension. A narrow awl may only need 15 mm, while a small mallet-handled gouge may need 35 mm or more. A few carefully varied pockets are more useful than a perfectly regular row that pinches half the tools.
Test the arrangement again by laying tools across the unstitched leather. Ensure their handles will sit below the eventual flap fold. Leave a little room above the tallest handle so the flap bends over rather than pressing hard against the tools.
Fix the ties before assembling the pocket panel. Position one at each side of the back panel, approximately level with the centre of the loaded roll. Glue the inner ends in place, pointing outward. They will be caught securely beneath the pocket panel’s side stitching. If your roll is especially wide, a single central tie can work, but two side ties distribute tension more evenly.
Stitch the pocket panel
Lightly glue the pocket panel to the back panel along the side and bottom margins. Use only enough adhesive to stop the layers shifting while you punch and stitch. Keep glue away from the open pocket mouths and from the areas where the vertical dividers will be sewn.
Mark stitch holes along the outer seam and each divider line. Consistent spacing matters more than a particular stitch count. Punch through both layers with stitching chisels on a firm surface, or make the holes with an awl. Keep divider lines square to the pocket edge; slanting lines make pockets that pull tools sideways.
Saddle stitch the outer seam first, then stitch each divider. Use a backstitch of two or three holes at the beginning and end of each line. Pull thread firm enough to seat the stitch, but not so hard that it cuts into the leather or puckers the panels.
If you have never saddle stitched, practise first on offcuts. Thread a needle on each end of one length of waxed linen thread. Pass one needle through a hole, then pass the second needle through the same hole from the other side. Work in this alternating manner along the seam. Keep the thread in the same order at every hole so the stitches lie evenly.
When a divider is complete, set the stitches gently with a mallet. Trim thread ends close and melt only synthetic thread. Waxed linen should be tucked, trimmed, or secured with a small dab of suitable adhesive rather than burned.
Check pocket fit before finishing
Place every tool in its pocket. The handles should enter without force and remain in place when the panel is lifted. If one pocket is slightly snug, do not immediately cut its stitching. Work the leather gently around a smooth wooden former or the tool handle wrapped in paper. If it is genuinely too narrow, unpick and resew that divider before finishing the edges.
Shape and finish the flap
Fold the upper leather down over the loaded tools to find the natural flap line. There is no need to crease it sharply; a soft fold is kinder to the leather and allows for slightly different tool heights. Trim the flap only if it is excessively long or ungainly. Ideally, it covers all exposed cutting edges and extends at least a little below the pocket mouths.
Bevel the exposed edges of the back panel, flap, and pocket panel if your leather is thick enough to benefit from it. Sand rough cut edges lightly, dampen them very sparingly, then burnish with a wooden slicker or smooth cloth. Apply edge wax in small amounts and burnish again. The aim is a quiet, sealed edge, not a glassy coating.
Condition the leather sparingly, if at all, before first use. Heavy oiling can soften a roll that needs to retain its shape, and excess dressing may transfer to tool handles or metal. A light application of an appropriate leather dressing is enough if the leather feels dry.
Roll and store it well
To close the roll, lay the tools in their pockets, fold the flap over their ends, and roll from one side without compressing the tools tightly. Tie the lace or tape with a simple bow or square knot. The roll should be secure enough to carry but not cinched so tightly that handles press against one another.
Store it in a dry place with some air movement. Avoid leaving it directly on a damp concrete floor, against an exterior wall prone to condensation, or in a sealed plastic box with tools that may retain moisture. Leather can absorb and hold humidity close to steel. If tools are put away after use, wipe off fingerprints, dust, sap, or wet slurry before rolling them up.
Mistakes worth avoiding
Making every pocket identical
Uniform pockets look orderly on the bench but rarely serve a mixed collection. Measure the actual handles, allow a little ease, and reserve the widest spaces for the tools that need them.
Using leather that is too thin
Very thin leather folds easily but provides little separation between edges. It also stretches around pocket openings. Use a firmer leather for at least the back panel, especially if the roll will travel.
Stitching before testing the layout
A paper mock-up and a dry fit with the leather pieces save time. Check flap coverage, pocket widths, tool spacing, and tie position before holes are punched.
Letting sharp edges bear against stitching
Keep cutting edges covered by the flap and positioned so they do not rest directly on a divider seam. A chisel edge that continually rubs thread will eventually damage both thread and edge.
Treating the roll as permanent damp storage
A tool roll is good protection during work, transport, and ordinary dry storage. It is not the right answer for wet tools or a persistently humid shop. Clean and dry tools first, and air the roll occasionally if conditions are uncertain.
A well-made roll will acquire small marks from handles, darkened folds, and softened edges. These are not failures. They are the record of a tool kit being used, put away carefully, and found again in order.
